Análise do processo de separação de encomendas em ambiente de loja

Abstract

A indústria enfrenta, atualmente, uma fase de grande mudança e competitividade, sendo necessárias novas formas de gerar valor para o cliente. Esta competitividade obriga as empresas a apostar na melhoria contínua dos seus sistemas logísticos, pois só assim, alcançarão o sucesso pretendido. Perante isto, o Leroy Merlin decidiu dar mais um passo no seu desenvolvimento, com a criação de um projeto cujo objetivo é realizar entregas ao domicílio no dia seguinte à compra do produto (Next Day Delievery).O objetivo deste relatório é a análise do processo de order-picking dentro da loja, de forma a encontrar formas de desperdício e as suas causas, propondo sugestões de melhoria que tornem o processo mais rápido e eficiente. Através da divisão do processo em três fases (setup, deslocamentos e picking), foi possível analisar cada uma individualmente, facilitando a identificação das causas que poderiam estar associadas a desperdícios no processo. De forma a melhorar a fase de deslocamentos, foi testada a metodologia zone-picking.A implementação do zone picking resultou numa redução de cerca de 40% das deslocações que os pickers fazem durante as suas rotas. No entanto, o dispositivo de separação não estava otimizado para esta metodologia, resultando no aumento dos tempos de setup. A análise à fase de setup revelou-se crucial para a apresentação de melhorias que irão diminuir esses tempos, tornando esta metodologia a melhor para a empresa.Relativamente à fase de picking, que é considerado o bottleneck deste processo, foi realizada uma análise de variabilidade de forma a perceber qual o campo de ação a atuar para agilizar esta fase do processo. Através da introdução de novos tipos de stock, criar-se-á uma maior diferenciação e assim, as indecisões do picker serão dissipadas, prevendo-se uma menor variabilidade do processo e uma redução do tempo médio despendido em cada linha.Por fim, foram agregadas todas as sugestões de melhoria, resultando num aumento de capacidade do processo em cerca de 33%.

With that in mind, Leroy Merlin decided to take another step in its development, with the creation of a project whose goal is to make home deliveries the day after the purchase of the product (Next Day Delievery).The objective of this report is to analyze the order-picking process within the store, in order to find forms of waste and their causes, proposing suggestions for improvement that will make the process faster and more efficient. By dividing the process into three phases (setup, moving, and picking), it was possible to analyze each one individually, making it easier to identify the causes that could be associated with waste in the process. In order to improve the moving phase, the zone-picking methodology was tested.The implementation of zone picking resulted in a reduction of about 40% of the dislocations that the pickers make during their routes. However, the picking device was not optimized for this methodology, resulting in increased setup times. The analysis of the setup phase proved to be crucial for the presentation of improvements that will decrease these times, making this methodology the best one for the company.Regarding the picking phase, which was considered the bottleneck of this process, a variability analysis was performed in order to understand what field of action should be taken to streamline in this phase of the process. Through the introduction of new types of stock, a greater differentiation will be created, thus, the picker's indecisions will be dissipated, foreseeing a lower variability of the process and a reduction of the average time spent on each line.Finally, all suggestions for improvement were aggregated, resulting in an increase in process capacity of about 33%.
