Relatório de Actividade Profissional: Gestão da Qualidade na Produção de Componentes Plásticos para a Indústria Automóvel

Abstract

O presente relatório diz respeito à minha actividade profissional, associada à Key Plastics Portugal, indústria do sector automóvel, onde trabalho desde 1997. Para além de uma descrição detalhada de todas as funções desempenhadas, explicitam-se ainda competências de reflexão teórica, apresentando os princípios base subjacentes às práticas da actividade profissional, bem como as implicações do trabalho realizado através de uma análise crítica. Na caracterização deste percurso profissional de catorze anos, é visível o desenvolvimento de duas carreiras paralelas, associadas à Engenharia de Processo (especialista na pintura de peças plásticas para o interior dos veículos) e à Gestão Ambiental da Key Plastics Portugal. No âmbito das Operações da Key Plastic Portugal, o trabalho descreve a função de Responsável de Produção do Departamento de Acabamento de Superfícies, exercida durante dois anos, bem como a liderança do Departamento de Engenharia de Processo de Pintura, exercida durante os oito anos seguintes, realçando o suporte técnico dado à Produção, à Engenharia de Desenvolvimento e à Área Comercial. É pertinente esclarecer que para uma melhor compreensão das funções desempenhadas, é feita a sua contextualização no Sistema de Gestão por Processos da Key Plastics Portugal. Os últimos quatro anos estão, sobretudo, associados à função global de Responsável Técnica do Processo de Pintura em diferentes projectos do grupo Key Plastics. Segue-se a análise crítica da actividade profissional, a qual incide inicialmente na função global de engenharia de processo de pintura, fazendo um destaque especial à participação no arranque das unidades fabris da China, México e Eslováquia. A análise baseia-se exclusivamente na minha experiência internacional e inclui relatos de casos que retratam a problemática da influência da cultura nas estratégias de internacionalização da Key Plastics. De referir que esta análise é precedida de algumas considerações teóricas, baseadas na revisão bibliográfica e que se destinam a facilitar o enquadramento dos casos relatados. Conclui-se que cultura nacional tem uma influência grande na cultura organizacional, pelo que em países culturalmente distantes de Portugal, a própria cultura nacional não pode ser esquecida, sendo um factor a tomar em consideração quando se pretende validar a opção estratégica de uma organização. Por outro lado, as práticas de gestão podem e devem manipular a cultura organizacional, para que ela seja saudável e potenciadora de inovação e de mais-valia para a empresa. Outra conclusão que se retira dos relatos de casos é o facto de que, para a indústria do sector automóvel, em termos estratégicos, só faz sentido transferir para os países de mão-deobra barata a produção de produtos que tenham escoamento no mercado local desses países, pois a qualidade de fabrico tem de estar de acordo com as exigências do mercado onde o produto é escoado. Assim, a manufactura dos produtos de gama média-alta e gama alta deve permanecer nos países onde o know-how técnico e a cultura das organizações se adequem melhor às maiores exigências de qualidade que caracterizam esse mercado. Embora de uma forma menos exaustiva, a análise crítica da actividade profissional visa, ainda, a implementação da ferramenta Lean 5S’s na fábrica de Portugal, bem como as implicações do trabalho realizado. Ao terem permitido a eliminação dos desperdícios, os 5S’s foram a base das melhorias seguintes, pois um local de trabalho organizado e limpo simplificou bastante a mudança, nomeadamente a implementação de outras ferramentas de manufactura Lean. De salientar que, de todo o trajecto profissional, a experiência internacional e a implementação dos 5S’s foram os temas seleccionados para integrar o capítulo associado à análise crítica da actividade. Esta selecção baseou-se no facto de eles terem constituído para mim um forte desafio em competências de liderança e, também, no significado desta análise crítica no contexto do meu sector de actividade. Como se sabe, são frequentes os grandes benefícios da utilização de ferramentas Lean na indústria e, em particular, no sector automóvel. Por outro lado, a capacidade de compreensão, adaptação e gestão de ambientes culturalmente diferentes é determinante no sucesso de estratégias de internacionalização. Por último, em relação aos princípios base subjacentes às práticas da actividade profissional, este trabalho identifica cinco princípios: Qualidade, Protecção Ambiental, Engenharia, Gestão e Formação.

The current report describes my professional activity, related to Key Plastics Portugal - a company operating in the automotive field where I’ve been working since 1997. Besides the detailed description of all duties, the theoretical skills are also explained, by presenting the principles underlying the pratices of this professional activity, as well as the implications of the performed work, followed by a critical analysis. During the characterization of these fourteen years of my professional course, it is visible that in parallel with Process Engineering career, performed at Key Plastics Portugal and as global function of Key Plastics Group (specialist on painting of interiors plastic parts), it was also developed a ten years career of Environmental Manager of Key Plastics Portugal. In this way, following the scope of Key Plastics Portugal Operations, the current report describes the job of Responsible for the Production Department of Plastic Parts Painting (Surface Finishing Department), rendered during two years, as well as the job of leader of Painting Process Engineering Department, performed during the eight following years and based on the technical support on products development, products manufacture and feasibility analysis for the acquisition of new businesses (support of Commercial Department). It´s pertinent to clarify that for a better understanding of the previous jobs, the characterization is preceded by making its contextualization on the Processes Management System of Key Plastics Portugal. The last four years of this course are, mainly, related to the Global Function of Technical Responsible of the Painting Process on several projects of Key Plastics Group. After this subject, it is presented the critical analysis of the professional activity which, initially, falls upon the Global Function of Painting Process Engineering, by emphasizing the participation on the start-up of the manufacture plants of China, Slovakia and Mexico. This analysis is exclusively based on my international experience and includes the report of cases, which allow to discuss the influence of the Cultural Factors on Key Plastics Internationalization Strategies. It´s pertinent to clarify that the critical analysis is preceded by some theoretics reflection, supported on bibliographical revising, which help to frame the reported cases. It is concluded that the national culture has a big influence on the organizational culture which means that, in the presence of countries culturally distant from Portugal, the national culture can not be forgotten and must be taken into consideration when the organization wants to validate its strategical options. On the other side, the management pratices can and should manipulate the organizational culture, so that this one is healthy and shows potential to innovate and to create value for the organization. Another emergent conclusion related to strategical issues is that, for Automotive Industry, it only makes sense to transfer to the low cost labour countries the manufacture of the products that are absorbed by local market, because the manufacture quality must be in accordance with the market requirements of the absorbing market. Therefore, the manufacture of the products of medium-high or high segment should be kept on the countries where the technical know-how and the organizational culture are more appropriate to the quality requirements which characterize that market. Although by following a less exhaustive approach, the critical analysis of the professional activity still falls upon the implementation project of 5S’s Lean Tool at Key Plastics Portugal, as well as on the benefits of the performed work. By allowing the elimination of the wastes, the 5S’s were the basis of the subsequent improvements, due to the fact that an organized and cleaned work station simplified strongly the change, namely the implementation of other Lean Manufacturing Tools. It’s important to refer that, among all professional course, the international experience and the 5S’s implementation project were the subjects selected to integrate the critical analysis chapter. This selection was supported on the fact that these two issues symbolized a strong challenge in terms of leadership skills and, also, on the meaning of this critical analysis on the context of my activity field. It is known that the benefits of the use of Lean Manufacturing Tools on industry are common, namely at automotive industry. On the other side, the capacity of understanding, matching and managing the multicultural environments is decisive to the sucess of the Internationalization Strategies. Finally, concerning the principles underlying the pratices of this professional activity, five basis have been identified: Quality, Environmental Protection, Engineering, Management and Training.
